Effort and progress are not the same thing.
You can spend a whole day at full output and end it exactly where you started. The Exponential Individuals Playbook has a name for that day: heat. Energy goes in, the engine runs hot, and almost none of it reaches the wheels. The authors call this the Grinder's problem, and they are careful about the diagnosis — it is a design flaw, not a character flaw. You are not lazy. Your system is built to convert work into exhaustion instead of motion.
I see the same thing in companies every week. More tools, more dashboards, more hours logged — and a flat line where the growth should be. The founder swears the team is working hard. The team is. The work just has nowhere to go.
Here is the tell. When the answer to every problem is "push harder," you are running a heat machine. Harder is what you reach for when the system is wrong and you have not noticed yet. A founder burning out on manual labor cannot build an institution that runs without them, because the institution is just their exhaustion, scaled.
So before you add another hour, audit the last forty. Mark each block: did it move a real result, or was it maintenance you confused with progress? The ratio will sting. Good. That sting is data.
Then you fix the design, not the dose. You point the effort, you cut the heat, and the same hours start to land.
Stop asking how to work harder. Ask where your work is going.
